職場が変わった、というか担当が変わったのですが。
設計から企画/管理業務へ
昇格の話を断ったことが影響したかどうかわかりませんが(多分したのでしょう)、設計課長として製品の維持、開発等を行っていたのが、技術企画として設計支援、設計環境構築での管理職になりました。実務をこなしてくれる人として以前紹介(？)したアスペルガーの兆候がある子(T君とします)を付けてくれました(？)。
仕事の内容としては、設計環境整備、部内規の整備/管理、ISO9001/14001対応、輸出入管理、法規認証管理、設計者育成？、教育、図面管理、契約書管理、機密管理、部長補佐etc.etc.。技術部内の管理とつく業務がほとんど、というか技術部内の総務、何でも屋って感じですかね。全社、他部署から技術部全体へ依頼が来るとまずは技術企画に問い合わせ、打診があります。まぁ、面白いか、といったらそうでもないですが、必要な業務ではあります。
仕事へのモチベーションは？
面白くないわけではありません。これまでの経験が活きるし、更に新しいことを色々経験出来るし、自身の裾野は大きく広がる感じです。ただ、そうでもない、と感じる部分があるのも確かで、例えば、年間業務、年間目標を立てにくい。やって当たり前、努力したこと、成長したことが評価されにくい。でもやらないと会社の信用/信頼に大きな影響がある。設計室、課の方から下請け扱いされる、など。管理職としてはルーチンワーク化しにくくて、アドリブが要求されるため、メンバーへの業務指示が単発になりがち。評価もしにくい。業務は多岐に渡り、専門性が求められるが、一つ一つの業務量は多くないため、各業務に担当を付けるわけにはいかず、少ないメンバーを多能工にする必要がある。誤解を招くかもしれませんが、各室、各課であまり見込みがない人が回される(自分も？)。ま、管理職として、は大きな組織であればある程度解消されるのかもしれません。
担当のT君は一つの業務に集中してやり抜くことに関しては非常に優れているため、このような職種はあっていると思います。ただ、多能工は難しいため、そこは私はサポート、マネージメントする、という感じで進めました。
いざ、業務を進めると、
前任者からの業務全体を細かいタスクにばらし、月ベース、週ベースのタスクに落としこみ。日ベースに落とし込むことまではあえてしませんでしたが、毎日朝と夕方に進捗を確認して必要とあれば業務調整。負荷に対する我々の処理能力を見極めるために残業は無しで処理。なるべくT君の考えも聞きながら、と行きたいところですが、そういうところは難しいですね。「そんなん良いから指示して」的な感じ(笑)。まぁ、徹底的にタスクをばらしてその進捗を確認していれば入れ込み過ぎも防げるのですが、私自身の業務はあまりできません(笑)。ま、少人数なので比較的なんとかなるし、ある程度軌道に乗れば任せられるところも出てくるかな、と。この辺りは先部署でやっていた組織開発時のやり方を上手く仕えていたかな、と。
元の部署は？
さて、以前までいた課はどうなったか、というと当時私の部下だった子(J君)が課長の立場としてまとめる業務をやっていました。室長が課長を兼任しながら。J君は私とやっている時、まぁまぁしっかりやってくれたし、私の後任としてアメリカに駐在していたこともあったし、まぁなんとかするでしょう、と思ってました(ちょっと他人事、笑)。どうなっているか、は部の全体の進捗会議の場で聞くのですが、じわじわと遅れ気味。彼の部下の若い子達からは不平不満が出てくる始末。仕事は増えて残業は増える。でも案件は進まない、というスパイラルだったようです。以前の隣の課と同じ感じ。メンタルで休む子はいなかったようですが、ポツポツと辞めていく子はいましたね・・・。ま、私はどうしようもないのですが・・・。
昇格目指して
といっても私ではありません。メンバーのT君。アスペルガーの傾向のある子ですが、昇格が彼の同期の他の子に比べて大きく遅れています。院卒で入社して10数年以上。他の子は課長前まで来ていますが、T君はまだ係長前です。ま、私自身も係長としての資質には見劣りする、と思っているのですが、少ないメンバーの一人ですし、本人も慣れない業務を頑張ってはいる、本人は昇格したい気持ちは持っている、ということで昇格の推薦することにしました。ちょうどその年は部内で他の室に目玉になる子がいなく、枠に入りやすいかな、と。
推薦は通ったので、人事から案内が来る前にT君には伝え、準備を始めるように伝えました。業務上の実績は私がなんとかするとして、今のＴ君に足りないところ、これからの期待値などを伝え本人も力強く頷いてくれたので私もちょっと期待して・・・。昇格は課題発表です。これまで行ってきた業務(係長格に相応しい)を課題形成から解決までの一連にまとめて発表する、というものです。昔はメンタンピン、と言われていました。Management Training Programの頭文字MTPを取って麻雀好きな人が呼び始めたのでしょう(笑)。今はだれもそんな風に言わないですが。
課題発表の準備
昇格のための指導はこれまで何度もしているし、ちゃんと昇格させてきたのですが、T君はなかなか手ごわかったですね。ストーリを考えてみて、といえばしばらく目の前の業務が忙しくてできませんでした、と。ふぅ。定時後や週末に自分の時間としてやればよいのですが(昇格前準備は業務外扱いです)、結果、進展していない感じ。結局ストーリは私がこんな感じにしたら、といったらそれになりました(笑)。それをベースに資料を作るのも多分苦手なので各項目のヘッダー(テーマ)とフッター(結論)は私が作って全体の流れを組み立て。あとはやってみて、と伝えるもまた沈黙。これまでに指導した中では一番手ごわいですね・・・。何か考えてみてそれをレビューしながら修正していく、という手法でやっていましたがそれも上手くいかない。そんなこんなで時間が経ち、本番3週間前。部内のレビューがある、とのことで私もさすがに心配になって資料を私が作ってしまいました・・・。これまで部分的に作ったことはあったけどこれほどほぼ全部作ったのは初めて、です。これまで指導してきたのは何だったのか・・・。部内レビューでコメントを頂き、少々の修正を加えて資料はまぁまぁ終了です。
MTP本番に向けて
ここからはひたすら発表練習をして、話しやすいように資料をブラッシュアップする、というPhaseになります。発表練習は任せませた。資料は大体できたし、発表自体は下手じゃないし(過去にも実績あり)、練習の仕方をいくつかアドバイスしてほぼ放置(笑)。もちろん、見るときもありますが、極力指導はせず、良いね、良いね、と褒める感じで。
本番前日にちょっと心配になって聞かせて、と伝え(普通は相手の方から見てください、と来ます)、週末だったのでLINE通話越しに聞かせてもらいました。う～ん、練習していたのかなぁ？と思いましたがフィードバックは無理して前向きに。褒めて褒めて気分良く本番を迎えてもらえれば、と思って。
いざ本番。
本番の場を私が見ることは出来ないのですが、心配しても仕方ないので自分の仕事に集中していました(笑)。終わって戻ってきたT君にどうだったか、聞いてみたら非常に明るい表情で上手くできました！と。一安心。審査員の人にこうしたらもっとよかったね、というアドバイスはあったけど(それ、前日に俺も言ったやん・・・)、雰囲気も良かったようです。
その後、その審査員ともう一人の審査員にこっそり聞いてみたらT君のリアクションに対してちょっとネガティブな印象で。資料はよく出来ていて、発表も良かったけど、質疑応答時に質問者の意図をしっかり理解できていなさそうな返答があったりしてあまり良いイメージはない、と。ただ、他の発表者に比べて何年も遅れているので温情で合格圏内かな、とのことでした。まぁ、想定、というか作戦通り。質疑応答はなるべく優しめな質疑しかしなかったので(自信を無くさせないために)、まぁ仕方ないか。
後日、部長経由でフィードバック付きで最終結果を聞きました。結果は合格。フィードバックは上記の通り。それをT君に伝えたら喜びとフィードバックに対して「何で？」って感じ。よく理解できていない感じでしたね。
ま、指導の中で正直、あまり成長を感じたわけではなかったのですが、とりあえず合格したのでまぁ、良かったのかな。ただ、成長させられなかったのは自己嫌悪ですね・・・。
